Measure enquiry handling without confusing bookings with sales

A practical method for defining the review period, response quality, open work and appointment outcomes.

The work, in practice

Start with the question your team wants the review to answer: are visitors getting a useful next step, and what remains unresolved? This guide defines a small review you can repeat. Its eight-enquiry example is fictional and makes no claim about customer performance. Conversation, qualification, appointment, attendance and sale are different facts; keeping them distinct makes a report more useful than a large unexplained percentage.

Define the period and what counts as an enquiry

Choose an explicit start and end in the business timezone, such as a stated review week, and use the same boundary for related counts. Decide whether you are following conversations, distinct enquiries or people. One conversation may contain multiple questions and a person may return with a new request. Write down how duplicate enquiries, repeated messages and cases crossing the period boundary are handled before comparing results.

Exclude preview and flagged test traffic from customer results. Also state whether the review includes every channel or only website enquiries. A new social connection or an unusual service promotion can change the mix. Do not compare a total from all channels with a website-only denominator. For the fictional Utrecht/Aarhus examples, the eight records are one defined review set and not a sample of live Procora customer traffic.

Use non-overlapping current outcomes

Give each enquiry one current outcome for the snapshot: confirmed appointment, owner hand-off, waiting for the customer or closed without booking. Count the records before calculating percentages. In the example, 3 + 2 + 2 + 1 = 8. The booking share is 3 ÷ 8 × 100 = 37.5%. Hand-offs and waiting are each 25%, while closed without booking is 12.5%.

Do not add answered questions or contact details as more outcome categories; they can occur inside these same eight journeys. A waiting case may already have received a routine answer, and a handed-off visitor may have supplied complete details. Zero enquiries should produce 'no data', not a division error or a perfect success rate. Keep the count and denominator visible beside a percentage so the reader can verify its meaning.

Review whether the answer was actually useful

Select a defined sample containing routine, unknown and exceptional questions. Read the customer request and response together. Did the answer address the question, use approved facts, keep the correct service area and avoid a false promise? Note the reason for a correction. In the workshop example, recognising that the cargo-bike component is outside knowledge is better than confidently promising an unverified repair.

Use a repeatable rubric, such as correct, incomplete, incorrect or needing specialist review, and name who applied it. The categories need evidence rather than a model's self-rating alone. Look at repeated gaps and conflicting source information. An answer-quality review can identify a useful knowledge update, but it does not prove every future answer will be accurate or replace the business's responsibility for maintaining its information.

Measure response time with an explicit clock

Define the first incoming message and the response event being timed. First response, useful answer and human reply after hand-off have different endpoints. A fictional enquiry at 09:00 with an acknowledgement at 09:01 has a one-minute first response; it may still await a real answer. State whether time means elapsed minutes or business opening hours, and keep unanswered cases visible rather than quietly excluding them.

A median or a view of the oldest waiting cases can reveal what an average hides. Keep the measured records and definitions available for review. Existing timestamps do not automatically create a verified report for every quality measure. Discuss what the current data supports and where a small manual sample is needed. Avoid displaying a promised response-time improvement without a comparable baseline and executed measurement.

Keep confirmed appointments separate from attendance

A booking result shows an appointment exists. A completed visit or no-show needs a person to record what happened. Use a denominator of appointments with known relevant outcomes if calculating attendance, and show cancellations or unknown outcomes separately. The three confirmed appointments in this guide do not establish any attendance figure. The passage of the scheduled time is not evidence that the customer attended.

Likewise, a visit is not an accepted quotation, a recognised sale or collected cash. Follow those later stages through their own business records and definitions. Do not attach invented revenue to a bike check or consultation because the appointment was arranged through chat. If multiple tools influence an outcome, explain the attribution limits and keep the factual count separate from a claim that Procora caused the result.

Choose a small improvement and review again

Turn a finding into an owned action: clarify the approved collection area, revise one confusing qualification question or name the cover person for hand-offs. Record the change date and repeat the same review method over a comparable period. Note shifts in service mix, opening hours and channel traffic. Eight records cannot establish a stable trend, and a week with different questions may need interpretation rather than a success label.

Keep the report useful to the people acting on it: a small set of defined measures, source records and unresolved cases is often enough for a first review. Use the setup checklist to agree ownership and the response templates to improve wording. The guide supplies a method, not an automatic reporting entitlement or a revenue guarantee. No. They are three confirmed appointments in a fictional dataset. Sales, attendance and cash require their own verified records, and attribution requires additional evidence.
